面试结构: recruiter screen:30 分钟,标准(timeline、comp、why abbvie) hiring manager screen:45 分钟,过背景,why this role product interview(线上):60 分钟,跨职能 panel(pm + tech lead + business partner) behavioral interview:45 分钟,对方是 director stakeholder management deep-dive:45 分钟,和 commercial ops 的 senior business partner
他们问的产品问题: "describe a product you built from 0 to 1. what did you learn?(描述一个你从 0 到 1 做出来的产品。 "how do you prioritize when two major stakeholders have conflicting urgent needs?(当两个关键 stakeholder 的紧急需求相互冲突时,你怎么排优先级?)" "tell me about a time you had to say no to a feature request and what happened.(讲讲一次你不得不对一个功能需求说不的经历,以及后来发生了什么。)" "how do you measure success for an internal tool where there's no revenue metric?(一个没有收入指标的内部工具,你怎么衡量成功?)" "walk us through how you'd approach discovery for a new workflow tool for our sales reps.(请你讲讲会如何为我们销售代表的新 workflow 工具做 discovery。)"

One stage people underestimate in internal-commercial PM loops is the stakeholder management deep-dive and how it quietly tests operating model, not just “communication.” A useful way to structure answers is to make your stakeholder plan explicit: (1) map decision rights (who funds, who approves risk, who owns adoption), (2) define what “urgent” means with a shared rubric (patient impact, compliance risk, revenue protection, field productivity), and (3) show the mechanism you use to prevent last minute escalations (intake, weekly triage, written tradeoffs).
A common failure mode at this level is describing conflict resolution as persuasion only. Panels often want to hear how you convert disagreement into a documented decision and how you keep relationships intact when you say no.
What artifact or routine has worked best for you to keep commercial stakeholders aligned when priorities collide (e.g., RACI, scorecard, steering committee, intake form)?
