Twilio product manager interview questions, full breakdown from a recent loop

Just finished a PM loop at Twilio for a senior PM role on their Messaging products. Did not take the offer (comp was light vs. what I was making, and they were slow to move) but the process itself is worth documenting because it's well-designed compared to a lot of PM loops I've done.

Five rounds total:

Product Sense (60 min) Classic "design a product" question with a Twilio twist. Mine was: "How would you improve the Twilio Console experience for developers building their first SMS integration?" They want you to show customer empathy specifically for technical users. I talked through developer personas, the friction points in the API setup flow, and prioritized based on activation impact. They probed on metrics: what does success look like and how would you measure it?

Strategy (45 min) Open-ended: "The CPaaS market is becoming commoditized. What should Twilio do?" This is a genuine exec-type discussion. I came in with a POV on differentiation via AI-native messaging (think LLM-driven conversation flows) and vertical specialization. They pushed back. Good disagreement, no right answer, they just want to see how you hold and update a position.

Analytical (45 min) Given a funnel: developer signs up, creates a project, sends first SMS. Where would you focus to improve developer activation? Walk me through your analysis. They gave me a hypothetical data set and I had to prioritize by impact. No SQL, purely conceptual analysis and prioritization.

Behavioral x2 Same questions as the SWE behavioral round more or less. Influencing without authority, a launch that didn't go as planned, cross-functional conflict.

What they actually care about: deep developer empathy, business clarity, and being able to connect product decisions to revenue/retention metrics. If you've never built on a Twilio API yourself, spend a day doing it before the loop. Knowing where the friction is in their actual product is more useful than any framework.

Comp data point: band for senior PM was around $220k-$250k TC. Felt low for the role and scope, which is why I didn't move forward.

The CPaaS strategy question is kind of amazing. That's basically asking a PM candidate to do a VC pitch on their own company. Did they give you any materials ahead of time or was it fully cold?

Fully cold, live in the session. I'd done my homework beforehand so I had a rough POV. But yeah, if you go in without reading about the market you will visibly flounder. Do not skip reading their recent earnings calls or S&P analyst notes if you can find them.

The Developer Console design question is interesting because it has an objective answer baked in. Twilio's console is notoriously cluttered. Any PM who has actually tried to set up a Segment integration knows this. The question is whether you'll say it out loud or hedge.

The comp data point is appreciated. $220-250k TC for senior PM in 2026 is on the lower end of market. I'd expect $260-290k at comparables. If they're losing candidates on comp they probably know it.
