Arm interview clinic: “Tell me about a time…”

We’re starting a mini “question clinic” series for Arm roles. Today’s hard one is deceptively simple, and it shows up often for Technical Program Manager, Silicon and IP Delivery loops. The question “Tell me about a program where ownership or decision-making authority was unclear. What did you do, and what was the outcome?” What interviewers listen for (especially in matrix orgs) Based on candidate reports for this TPM track, interviewers tend to probe: How you define scope and boundaries when multiple partners share pieces of the plan. Your planning credibility: milestones, dependencies, and how you keep schedules real. Risk management under ambiguity: what you logged, what you mitigated, what you accepted. Communication across levels: translating engineering detail into crisp status and decisions. Escalation judgment: when you align laterally vs when you escalate to unblock. A strong answer structure (use this template) Context (20 seconds): Program goal, timeline, and key stakeholders (IP, verification, release readiness). Ambiguity (the “knot”): What exactly was unclear (RACI, sign-off, interface ownership, priority conflicts). Your approach: Artifacts you created or clarified (milestone structure, dependency map, risk register). Alignment moves (working session, decision log, explicit owner for each deliverable). Escalation path and why it was necessary (or intentionally avoided). Outcome: Measurable delivery impact (reduced churn, unblocked critical path, stabilized readiness criteria). Reflection: What you’d standardize next time (decision-making cadence, entry/exit criteria, ownership model). Quick pitfalls to avoid Blaming “other teams” without showing your mechanism for alignment. Vague outcomes (“it worked out”) without tying to schedule, dependencies, or readiness.
